Launch Your Group Program, an online course with George Kao
Why this course

Twenty people, and a pace you can sustain

Imagine having a group program of 20 members that you love working with. You would be meeting with your group clients on a rhythm that feels sustainable for you, and they would feel great value in having your support.

I call this The 20 Client Model.

Many heart-centered practitioners picture a group program as a big launch, backed by a mountain of content. So the idea of leading a group stays on the to-do list.

This course takes a lighter path:

  • ✓If you feel drawn to lead a group, that’s reason enough to try, with or without years of 1-1 experience.
  • ✓You don’t have to over-deliver. Like a host at a dinner party, you cook a few good dishes and trust people to take what they need.
  • ✓You invite people you already know, one circle at a time. Some fill their whole group this way, without ever posting publicly.
  • ✓In my experience, a program with a set length (three months, six, or a year) is easier to fill than an open-ended monthly group.

You’re not going to promise them hyped up results – you’ll promise them your care and skills.

What you’ll learn

What you’ll be able to do, step by step

I recorded this course while teaching it to a group of students, so you’ll also hear their questions and my answers. Each module has short videos and a lesson document you can read or hand to your AI.

  1. Module 1 · Imagine your 20

Picture the people you’d love to serve, and what you’d love to give them

Write a heartfelt description of the 20 people you’d love to work with. It’s likely that you already know these people, and no perfection is needed, since you can always update it later (and likely will).

Then list the skills you’d love to share, pick the three to five that would help most, and sketch a simple program design. You’ll also choose a length for your first program, and invite a few favorite people to a short conversation.

This module is free to watch for 72 hours: start the free Module 1 replay.

  2. Module 2 · Circles of Feedback

Shape your program with the people you’d love to serve

Talk with your favorite 3 first, then the next 7, then the next 10. Each round teaches you what to ask in the next.

You’ll learn questions that reveal what people already spend their money and energy on, so a polite yes doesn’t mislead you. Along the way, you’ll write a list of about 50 favorite people and a half-page portrait of your ideal client.

  3. Module 3 · Group size, meetings and pricing

Run a simple group meeting, and find a price you won’t resent

See why a group of 20 behaves more like a group of 5 on a typical call, and use a five-part meeting format that’s good enough for a first program.

Then use my pricing spreadsheet to find your Minimum Resentment Rate, the lowest price at which you won’t start resenting the time you give. You’ll also add one question to your application, so applicants know the commitment up front.

(Hint: low price memberships are not sustainable for most of us solopreneurs, but neither will I be encouraging you to charge “high ticket”.)

  4. Module 4 · Sustainable program decisions

Make program decisions that protect your energy

Practice leaning back, so members take what they need and the group asks less of your energy. You’ll also see why the best time to launch is now.

Then decide the practical details, like how long members commit, whether they pay all at once or month by month, whether to record your sessions, and if a beta group makes sense first.

  5. Module 5 · Your invitation page

Write a sales page that reads like a heartfelt invitation

You’ll write to the people already leaning in toward you, the way you’d invite friends to a gathering. You go section by section, from who they are and the vision you share, through to logistics, price and questions.

When you describe their struggles, you do so the way a caring doctor would, probing lightly to understand where it hurts. Then you choose a name for your program and ask a few people for their reactions to the page.

  6. Module 6 · Circles of Enrollment

Invite people personally, one circle at a time

As the Admissions Director of your program, you choose who you’ll care for. Then you invite your Inner, Middle and Outer Circles in turn, each with an invitation and a reminder.

You’ll understand the authentic use of due dates, so that you can begin the program in a reasonable timeframe after invitations. You’ll also write a kind decline letter, and know what to do with undecideds, late joiners and the rare cancellation.

  7. Extras · Older recordings

Learn from the questions other students brought

Two optional modules of older videos answer questions students asked over the years, from first steps and a gentle launch for a small group, to what to do when not enough people sign up.

From students

What students loved most

When students wrote about this course, these are the moments they mentioned most:

  • ✓Permission to work lightly. They didn’t have to over-deliver, and pre-recorded content turned out to be optional.
  • ✓Feedback conversations that felt different once they weren’t sales calls, which helped people open up.
  • ✓The hide-and-seek story, which made filling a group feel lighter and more possible.
  • ✓Inviting people one by one, in a way that leaves each person feeling valued.
  • ✓Pricing with concrete numbers, and a calm look at what a group of 20 is like on a typical call.

These reflections come from students of earlier versions of the course.

“What I’m really loving about this course is how George breaks it down into bite sized pieces and demystifies the process of getting a group going. I’m finding every single module helpful in keeping me moving, challenging some of my fears and limiting beliefs, affirming my own intuition, and just making the process not so scary.

I’m actually looking forward the market research calls that I have scheduled! :) Highly recommended!”

Mary Veerkamp

“With over 20 years of experience running group programs, I still learned so much from this course! It covers everything from planning to enrollment and is full of creative ideas and comprehensive strategies on how to design an impactful program from scratch -- or refine an existing one.

Refreshing and myth-busting for those of us sick of the rah-rah marketing advice out there. Plus, it is a great example of a group program, taught in a way that makes the learning engaging and entertaining – thanks to George’s inspired presentation, skillful facilitation, and unique sense of humor.

Whether you’re a newbie or an expert, this course will blow your mind.”

Zuza Engler

“Taking this training has catapulted me past so many of the blocks that has been holding me back from launching my group program. Instead of me waiting for the day the program is perfect before launching - the time is NOW.”

Clare Cullen

“Lean back and work lightly - I felt my shoulders drop just hearing that George! Definitely need to adopt that more easeful approach for the sake of mutual sustainability.”

AliyaStudent

“This story is perfect and so timely - and brings such a lightness and sense of possibility to the traditionally heavy task of trying to fill group programs.”

My group program began with one signup

The first launch of what became my core group program brought exactly one signup. I offered that one person a simple choice: turn the payment into 1-1 sessions, or take a refund.

About eight years later, the same program had 80 members and a waiting list.

I’ve led groups since 2009, and none of them has been brilliantly run (my members would agree). What I’ve practiced all these years is trusting people to take what they need.

Is this for you?

A good fit if…

  • ✓You’re a coach, healer, teacher or other soulpreneur who’d love to work with a small group
  • ✓You believe that you have at least 20 people in your network or audience who might enjoy working with you, if only you presented them with a program that’s a great fit for them
  • ✓You’ve never led a group before, or you already run one and want to refine how you design, price or fill it
  • ✓You’d like to fill your group through personal invitations, without hype or pressure
  • ✓You like learning at your own pace, and coming back to the lessons before each launch

Probably not if…

  • ×You want personal coaching or feedback. This course is recorded, and you work through it at your own pace
  • ×You want to sell a big online course to thousands. This course is about a small group you invite personally
  • ×You mainly want training in leading the group meetings themselves. This course is about launching, with a simple meeting format to start you off
  • ×You’d like a fill-in-the-blank sales page template. You’ll write your own, section by section, in your own voice
Enroll

  4. 4Be ready to share a sales page that reads like a heartfelt invitation.
  5. 5Know how to invite each circle in turn, with dates planned backward from your start.

Questions

Before you enroll

“Do I need 20 people ready to join?”

No. You begin with a few favorite people, and the course helps you find more among the people you already know, from past and current clients to friends, colleagues and your audience.

How connected you are with your network counts for more than how long you’ve been in business. And 20 is a guide, so your group can be smaller or larger.

“Do I need years of 1-1 experience first?”

No, you don’t need a set amount of 1-1 experience. If you feel drawn to lead a group, that’s a good reason to try.

Leading meetings at work counts as group experience, as does running a neighborhood group. So does parenting three kids, which is years of running a group program.

“How much time does it take?”

The six modules come to about six hours of short videos. With the two optional modules of older recordings, it’s about eight and a half.

The conversations and invitations take longer, and you can pace them to fit your life. For the invitations alone, plan on at least two weeks, ideally three or four.

“Will running a group drain my energy?”

The course teaches a way of leading that’s easier on your energy. You offer what you can sustain, and trust members to take what they need.

You’ll also start with a simple meeting format and a short first program, so you learn as you go.

“Can’t AI just write my sales page?”

AI can write one in seconds. What it can’t do is talk with your favorite people, or send them an invitation that comes from you.

The course shows where AI does help, like drafting your vision, brainstorming program names, or finding a kind tone for a decline letter.

“Can I try it before I buy?”

Yes. Module 1 is free to watch for 72 hours after you sign up with your email: start the free replay.

If you buy the course, Module 1 comes with it, along with all the others, and you keep them for life.

“Will I get personal feedback?”

The course is recorded, and it doesn’t include personal feedback on your program.

Most modules include past students’ questions with my answers, and you can bring your own questions to my free monthly Q&A call.

“Can I use it with my AI?”

Yes. Give a module’s lesson document to ChatGPT, Claude or Gemini, and work through the course together.
